Abstract

To clarify the puzzling performance implications of servitization for manufacturers, this study examines how a manufacturer’s service supply network moderates the non-linear performance effect of servitization. We test the hypotheses using survey responses collected from 143 servitized manufacturers in China. Our three-step statistical test confirms that servitization has a U-shaped relationship with a manufacturer’s financial performance. We also find partial support for the moderating effects of the service supply network, which are characterized by tie strength and structural holes. Specifically, we show that stronger ties between a manufacturer and major service suppliers intensify the U-shaped servitization-performance relationship. However, we do not find support for a moderating effect of service network structural holes, despite their direct negative effect on manufacturer financial performance. By bridging the servitization and supply network literature, this study reveals novel findings that can help manufacturers understand how to leverage their service supplier networks to increase the financial return from their servitization endeavors.

۱.Introduction

Increasingly, we are witnessing a transition from a product-based economy to a service-based economy in many parts of the world (Chen et al., 2016). This trend is partially driven by the fact that manufactures are realizing the challenges of acquiring sustainable competitive advantages from costly product innovation. This is particularly true in developing countries, where it is challenging to protect technological patents and intellectual property due to weak legal systems (Fang et al., 2017). Another driver of this servitization trend is market demand: customers are increasingly requesting services to be bundled with products (Bellos and Ferguson, 2017). Therefore, more and more manufacturing firms hoping to increase the value they offer to customers have begun to expand their businesses into services or have started bundling service with products (Vandermerwe and Rada, 1988); this strategy is called servitization and is defined as the extent to which a manufacturer relies on services for revenue (Kastalli et al., 2013; Lay, 2014; Witell and Löfgren, 2013).

Despite the strong prevalence of servitization among manufacturing firms, the performance impact of servitization is not well understood in the academic community. Some studies argue that servitization has a positive relationship with manufacturing firm performance (Eggert et al., 2011; Kastalli and Looy, 2013). This finding might be true for some firms, while, such a positive relationship might not exist in a highly dynamic external environment (Neely, 2008). In fact, some studies show that servitization hurts manufacturer performance (Suarez et al., 2013). These mixed findings have driven some researchers to look for a curvilinear relationship between servitization and manufacturing firm performance (Fang et al., 2008; Kohtamäki et al., 2013; Suarez et al., 2013). However, the literature is limited in terms of rigorously testing the existence of a U-shaped relationship between servitization and firm performance. Extant research shows a significant quadratic effect, which is a necessary, but not sufficient for confirming a U-shaped relationship, thus research does not prove a U-shaped relationship (Haans et al., 2016). Therefore, there is a need to more rigorously test whether a U-shaped relationship exists between servitization and manufacturer performance (Wang et al., 2018).

  1. Conclusion

This study investigates the moderating effects of a service supply network and the non-linear effects of servitization on firm financial performance; as such, this study identifies an important yet overlooked set of relationships in the servitization literature. Our economies of scale perspective and our rigorous three-step methodology confirm the existence of the U-shaped relationship between firm financial performance and servitization. Adopting a network view, we establish the Ushaped relationship that is steepened when a manufacturer has strong ties with major service suppliers. By taking these approaches, this study integrates service supply network and servitization literature to offer a network perspective of a manufacturer’s servitization journey, thus identifying an increasingly important and promising research area for future studies.

۶.۱. Theoretical implications

Theoretically, this study adds to the servitization research by validating as well as refining the U-shaped effect of servitization on manufacturer financial performance. We provide a theoretical reason for why manufacturers might experience performance drop first before they start to benefit from their servitization endeavors. In this way, we contribute to the servitization literature that is missing conclusive findings about servitization’s performance implications (Eggert et al., 2011; Fang et al., 2008; Kastalli and Looy, 2013; Kohtamäki et al., 2013; Neely, 2008; Suarez et al., 2013).
